Most operations teams are measured on what happens during the working day — tickets closed, orders released, exceptions cleared. Those numbers usually look fine.

The damage happens in the hours nobody owns.

A supplier in Shenzhen flags a short shipment at 21:40 local. The person who can authorise a substitution is asleep in Frankfurt. A carrier reports a temperature excursion overnight and the claim window starts ticking before anyone reads the alert. None of these are hard problems. Each is a four-minute decision. They become expensive because they wait.

The gap is structural, not cultural

The usual fix is discipline: better handover notes, a tighter shift log, someone on call. Mid-market operators have mostly tried that. It helps at the margins because the problem isn't a habit.

Round-the-clock cover for one operational function means three people minimum, plus holiday cover, plus a supervisor who is actually useful at 03:00. For a function with real but modest overnight volume, that headcount never clears the business case. So it doesn't get approved, and the work queues instead.

Enterprises absorb night coverage into shared services. Small companies have no overnight exposure. Companies in the middle have the exposure without the volume to justify the structure.

Two models that don't work

Rota expansion. The overnight seat is the hardest to fill and the first to churn, and it usually goes to the least experienced person on the team. You end up with your thinnest judgement exactly where escalation happens with nobody to escalate to.

  1. Age of the oldest item in the morning queue. If it consistently predates yesterday's close, the gap is structural.
